Small business revenue rose 1.68% in September. Small business headcount fell by 7,000 jobs (Intuit QuickBooks Small Business Index).
More work, fewer people. You already know who picks up the difference.
"It's myself and our sales guy who are doing the account management on our own," a founder told us on an onboarding call two weeks ago.
"And I don't have time to do it as much anymore." His company is growing. His calendar isn't.
The Freeze Tax
A hiring freeze stops a payroll line. It doesn't stop the work. That work still gets paid for, by the most expensive person in the building: you, or your best people.
That's the Freeze Tax. It never shows up on the P&L, so it never gets cut. It shows up as slow follow-up, renewals nobody owns and client calls at 9pm.
Almost everyone is paying it right now.
The Richmond Fed puts the US hiring rate at 3.2% in July, below average, while layoffs sat at just 1.0%. Teams aren't shrinking. They're carrying more.
Where founders go wrong
The freeze instinct is to spread the work around and wait. That's how a growth problem becomes a revenue problem.
An agency owner told us this month his business shrank partly because the sales seat went to a loyal team member who answered RFPs but didn't hunt. Nobody was hired to hunt, so the pipeline dried up without anyone noticing.
How to size the one seat you can justify
You don't need to unfreeze everything. You need one seat, picked on purpose:
List last week's work. Every task you or a senior person touched. Circle anything that doesn't need your judgment.
Find the leak. Of the circled work, which piece costs money when it slips? Renewals, follow-up, client reporting. That's your seat.
Price the seat, not the salary. Compare the hire's cost to what the leak costs you each month, not to a US salary benchmark.
What it looks like when the seat gets filled
A marketing agency we work with lost a paid media manager last year. The old default would have been to split his accounts across the team and wait.
Instead they hired a media buyer from Latin America. He took over the full book in about a week.
Months later he still had every account, and he'd moved the team onto AI video tools nobody else had time to learn. The agency's next move was planning a second hire just like him.
"I'll wait until January"
That's the objection we hear most in Q4. But a search that starts in January means onboarding in February, and another full quarter of the Freeze Tax.
Our median time to placement is 17 days. Start now and someone owns the leak before the holidays, working your hours.
The other side of the freeze
Picture January with renewals owned, follow-up done the same day and your evenings back. The freeze can stay on everywhere else.
